What each category of variance usually means

Labor variance usually points to cycle times or run quantities the estimate didn't anticipate. Setup variance shows up on short runs, new parts, and jobs that changed machines. Burden variance follows labor when overhead is applied per hour, so fix the labor driver first. Material variance is typically price increases between quote and purchase, or yield and scrap. Outside processing variance is vendor price changes or expedite fees. Reading variance by category tells you whether to change an estimate standard, a price, a purchasing practice, or a process.

Why rank by dollars instead of percent

A 40% overrun on a $600 job and a 6% overrun on a $60,000 job look very different in a percent-sorted report, but the second costs the shop six times more. Ranking by dollars puts the jobs that actually move the P&L at the top, then percent tells you how badly the estimate missed.
